They struggle because people, data, and operating habits don’t change. Early in my IT career, I was focused on the technology. Getting systems configured and live was the key to success. It had to be on-time and on-budget. Nothing else mattered. Then, while working as an internal CRM systems manager at Texas Instruments, my boss came to me and said, "***Jason, it is great you have the system up and running. But if you can't get people to use it, and the executives don't see value from it, we don't need it - or you. So you better figure it out!***" That moment hit me hard. I realized adoption wasn’t about training or communication campaigns - it was the key to unlocking technology value. From that point on, I shifted my entire focus to helping leaders ensure their systems were actually used in ways that created measurable business outcomes. I’ve been helping organizations and SaaS vendors do that ever since. That experience showed me something important: ***technology succeeds or fails not because of its features, but because of how people use it.*** • CRM or AI investments are live, but results are underwhelming • Teams don’t trust the data and work around the system • Adoption fades after launch and never fully recovers • A system technically works, but the original business problem was never solved • AI feels promising, but risky to scale without stronger foundations In most cases, the issue isn’t the tool. It’s how work actually gets done around it. I’ve spent decades working across customer success, revenue operations, and technology adoption, helping organizations bridge the gap between strategy and execution. My background combines deep experience in change and adoption with hands-on work around CRM, revenue systems, and operational workflows. That allows me to move comfortably between executives, operators, and frontline teams and translate intent into action. I’ve worked with organizations such as BP and Texas Instruments, supporting teams as they recover value from stalled systems, improve adoption, and create operating models that hold up under real-world pressure. Getting a system live is rarely the hard part. Making it matter is. Over the years, I’ve been brought into organizations at different stages: **Before major system launches** where adoption needed to be done right the first time **After CRM implementations are live**, but the systems are not used and not delivering needed business value **During AI pilots** where leaders needed confidence the foundations were solid before scaling I’ve spent my career helping organizations navigate change, implement technology, and get people to work differently so the business actually benefits. Along the way, I’ve led and advised teams across customer success, operations, and go-to-market functions. I’ve seen firsthand how even well-funded initiatives can stall when adoption is treated as an afterthought, and how quickly momentum can return when teams are aligned around clear outcomes. This perspective shapes how I approach every engagement. Practical, grounded, and focused on results that last beyond go-live. This case study reveals how a leadership team mishandled transparency, buried critical data, and eroded trust—and what great leaders should do instead. A few years ago, I worked on a project that pulled back the curtain on a leadership failure so damaging that it permanently eroded trust in the organization. The project was simple: analyze internal IT adoption and figure out which employees were actually using a key system effectively. We spoke with senior leaders, project managers, and frontline staff to understand what was really happening. That’s when I stumbled upon a fascinating—yet troubling—case study. The company had implemented an automated report that tracked system usage. Each week, employees received a snapshot showing how well each team and individual engaged with the platform. Encourage adoption and identify areas where additional support was needed. The report made it glaringly obvious who was excelling—and who was failing to use the system properly. Performance gaps that had long been whispered about in the hallways were suddenly quantified and visible for everyone to see. But instead of addressing the real issues, leadership chose to suppress the information. Initially, the report was available to everyone. But when underperformers started complaining, leadership limited it to managers. Managers could still see department-wide performance, which caused friction. To avoid further backlash, leadership locked the data down even more—restricting access to individual department heads. Eventually, leadership realized that even managers were talking about the results. Rather than addressing the root problem—poor adoption by certain employees—they decided to shut down access to the data entirely. What was meant to be a tool for performance improvement became a symbol of dysfunction. ❌ **High performers lost motivation.** Employees who embraced the system and integrated it into their workflows suddenly found their efforts invisible. Without recognition, the culture shifted toward mediocrity. ❌ **Silos deepened.** By cutting off access to information, leadership made it harder for teams to share best practices, collaborate, or hold each other accountable. ❌ **Trust in leadership collapsed.** Employees quickly realized what was happening: the company wasn’t rewarding results—it was protecting underperformers. Instead of solving the real issue, leadership sent a clear message: **results don’t matter—only your relationship with the CEO does.** It didn’t take long for resentment to build. Employees saw that hard work wasn’t valued. Underperformers weren’t coached or held accountable—they were shielded. This story still sticks with me years later. It wasn’t just about a system or a report—it was about how leaders respond to uncomfortable truths. If the information you’re seeing makes you uncomfortable, it means there’s an issue that needs to be addressed. Hiding the data won’t make it disappear. Transparency didn’t introduce this knowledge—it just confirmed it. Ignoring the data didn’t protect anyone; it just undermined leadership’s credibility. If underperformance continues unchecked, the message is clear: **excellence isn’t important.** Over time, your best employees will disengage—or leave. C-suite executives and managers facing similar challenges need to take a different approach: ✅ **Use data as a tool for growth, not suppression.** If performance gaps exist, see them as opportunities for coaching, training, and improvement—not something to hide. ✅ **Recognize and reward top performers.** People thrive when they know their work is valued. Make sure high achievers get the recognition they deserve. ✅ **Address underperformance directly.** Have the tough conversations. Provide support where needed, but also hold people accountable. Leadership isn’t about avoiding difficult discussions—it’s about making the right ones happen. ✅ **Lead with transparency.** Employees are always watching. The way you handle performance issues today will shape trust, culture, and engagement for years to come. Learn the key question that could have prevented it. **Every IT implementation hinges on one critical factor: getting people to actually use the system.** But far too often, organizations focus so much on the technology that they completely overlook what it takes to drive adoption. Years ago, I was brought in *eight months before launch* to develop a training and change management strategy for a major IT project. The technical team had been working on it for **four years**, yet no one had a plan for ensuring people would actually use it. Why? Because they were completely focused on **building the system, getting it live, and making sure it functioned**—not on what would happen next. They assumed that once the system was launched, people would naturally start using it and value would follow. During a workshop, I asked a simple yet powerful question: **“What else needs to happen for you to be able to use the system?”** **? One department alone had over 30,000 lines of custom code** that would need rewriting—*after* the system went live. ? Only the internal team had the expertise to do it, and outside help wasn’t an option. ? The team had to juggle this massive workload *on top of* their normal responsibilities. The C-suite expected adoption by February. The *earliest* possible reality? **September.** ✅ **Start change management and user adoption efforts from day one.** Don’t wait until after the system is built—start before you even select a vendor. ✅ **Understand that training and communication alone won’t drive adoption.** You need a strategy that actively removes barriers to use. ✅ **Identify adoption blockers early.** There will always be obstacles—uncover them before they derail your project. ✅ **Set realistic executive expectations.** Adoption takes time, and ROI doesn’t happen overnight. From junk data in required fields to salespeople offloading work on admins, I’ve seen how this mindset destroys reporting, breaks automation, and even poisons AI. The truth is simple: **people always have a choice** — and ignoring that fact is why so many adoption efforts (and ROI promises) fail. I can’t tell you how many times I’ve been in a meeting with IT or business executives and heard the same line: *“Well, people won’t have a choice — they’ll have to use it.”* Every time, a little voice in my head goes: *“Oh no. Here we go again.”* Because the truth is: people **always** have a choice. And I’ve seen what happens when leaders convince themselves otherwise. Spoiler alert — it’s not pretty. Executives love the idea that adoption will just *happen* because the system is critical. I’ve heard: I’ve watched salespeople who didn’t want to bother with the CRM just dump their notes on an admin, forcing her to spend hours entering data she had no context for. I’ve seen required fields filled with random characters — literally gibberish typed in just to move on. (Ever run a report where someone’s phone number is “asdf1234”? Yeah, me too.) And I’ve seen entire project teams scratching their heads wondering why their shiny new system isn’t delivering value… all while users are quietly avoiding it, delaying updates, or working in Excel on the side.
